I’m not sure what your objection is; even many state societies, with armies and warmaking apparatuses, have been conquered by other state societies. Being conquered by someone else does not imply the absence of self-defense, only the failure of self-defense in specific circumstances.
Self-defense, even cooperative self-defense, does not require the coercive hierarchies of state power, as you seem to assume. No, not every society has rulers or a ruling hierarchy.
