We really need what's happening for social media with Mastodon and ActivityPub to happen to chat/IM. I understand Matrix is probably the biggest contender to do that, but it has some pretty fundamental flaws.
The way I see it, private and community chats are fundamentally different, and they should be treated as such. A good solution might involve using a relay system for private chats (like family group chats or DMs), and a single server for communities (one per community).
